The client & challenge: a subscription app the brand had outgrown
A specialty beverage brand had outgrown an off-the-shelf subscription app. Customers couldn't customize boxes, failed payments quietly cancelled subscriptions, and support spent hours on manual pause and swap requests.
For a subscription business, each of those problems hits recurring revenue directly. Rigid boxes pushed customers to cancel when they wanted variety. Failed cards turned loyal subscribers into churn without anyone noticing. And every manual request handled by support was time not spent on growth.
- No way for subscribers to build or customize their own boxes.
- Failed payments silently cancelling active subscriptions.
- Support teams handling pause, skip and swap requests by hand.
- Limited tools to intervene before a subscriber cancelled.
Our approach to the custom subscription platform
We engineered a custom subscription architecture designed around retention. Each component targeted one of the leaks in the old setup.
- Dynamic bundle builder: subscribers choose and change the products in each box.
- Automated recurring billing: a custom billing engine on Stripe manages renewals reliably.
- Automated dunning: failed payments trigger retries and reminders instead of silent cancellation.
- Self-service portal: subscribers pause, skip and swap products themselves.
- Proactive churn reduction: retention flows trigger before a subscriber cancels.
This work combined our custom ecommerce website development capability with our payment gateway integration services for billing.
Designing the subscriber experience
The bundle builder and portal were designed around the moments when subscribers typically leave: when they have too much product, want something different or are about to travel. Each of those moments now has a clear alternative to cancelling, such as skipping a delivery, swapping flavors or pausing for a set period.
Treating billing as a retention tool
Many subscription businesses treat billing as plumbing. Here, the custom billing engine was the core of retention. Renewal timing, bundle pricing and failed-payment handling all became rules the brand controls, instead of settings limited by a third-party app.
Technology stack for the subscription ecommerce platform
The stack gives the brand full control of billing logic and the subscriber experience.
| Component | Technology | Role in the build |
|---|---|---|
| Billing | Custom billing engine | Renewal schedules, bundle pricing and subscription rules |
| Payments | Stripe | Tokenized recurring payments |
| Customer experience | Self-service portal | Pause, skip, swap and bundle changes without support |
| Recovery | Automated dunning | Retries and reminders for failed payments |
Results of the subscription platform rebuild
The new platform turned retention into a growth engine. The brand recorded $1.2M in ARR expansion and 88% subscriber retention.
- +$1.2M annual recurring revenue expansion.
- 88% subscriber retention.
- Self-service pause, skip and swap replacing manual support requests.
- Automated recovery of failed payments instead of silent cancellations.
Just as important, the support team stopped processing routine pause and swap requests by hand. Subscribers make those changes themselves, and support time goes to questions that genuinely need a person.
Because billing rules now live in the brand's own platform, new offers such as different box sizes or delivery frequencies can be launched without waiting for a third-party app to support them.
What other subscription brands can learn
Subscription growth depends as much on keeping subscribers as on acquiring them. Most churn is fixable with better flexibility and smarter billing.
- Give control. Let subscribers customize, pause and skip rather than cancel.
- Fix involuntary churn. Dunning recovers revenue lost to expired or declined cards.
- Intervene early. Retention flows work best before the cancel button.
- Know when to go custom. Off-the-shelf apps suit early stages; growing brands may need their own logic.
- Measure retention, not just signups. Track cohort retention and recovered payments alongside new subscribers.
The right moment to invest is usually when the subscription app starts dictating what you can offer. If your product team is designing around tool limitations, the platform has become the constraint.
